A few weeks ago I asked my readers what the most important issue was in their business. Hundreds responded with a variety of answers, but one of the most common was, “How do I get everything that needs doing done?”

Happily, I have an answer for this question, but like many things in life, it carries both good news and bad news. The good news is, if you are one of those fortunate few with access to unlimited resources, you can get everything done.

But that’s really the bad news, isn’t it.

Because among all the people I know – not a single one of them -not one – has access to unlimited resources. Even executives I work with whose budgets run into the hundreds of millions – even they do not have unlimited resources. Even they have to make choices and trade-offs.

Earl Nightingale once asked the question, “What one thing would you do if you knew you could not fail?” And Jack Palance’s Curly in City Slickers, asked a similar question: “What is the one thing?”

Their questions contains seeds of the answer to this quandary.

Because all things on your plate are not created equal. They are not all important. They do not all have the same impact, the same dependencies, the same possibility of reward.

And even if you think they do, upon close examination you’ll find they do not.

The trick of course, is to figure out the one thing that matters most…

Right now…

And focus on that.

Of all the ideas I have sifted through in my role as an executive coach and business coach among the most relevant is the concept of sacrifice. My definition is giving up something of value for something of even greater value.

Sacrifice is the key. You have to let go of your attachment to most things on your plate, and figure out what things are of greatest value.

You don’t get everything done, and you can’t get everything important done. If you select well, and are willing to sacrifice the rest, you can get the most important things done. By letting go of the rest, everything essential, everything vital, everything earth-shattering can be done.

Can you imagine what life would be like if you only worked on things that were earth-shattering?

While this seems simple, obvious even, most of us have struggled with it all our lives.

You probably have trouble figuring out, from day to day, what is going to make the greatest difference. I’d be willing to bet that if you take a look, you probably can’t even figure out what the criteria are.

So let’s go back to Earl Nightingale’s question: What one thing would do if you knew you could not fail?

Look at the things on your to-do list this way:

What will have the biggest impact?

What will yield the greatest revenues and profits?

What will open the doors to the future you desire?

What has the strongest possibility of success?

What has the largest reward to risk ratio?

What will give you the finest return on your investment?

What will free up the most time?

What will free up the most resources?

What will help you realize your success strategy?

And, what will bring you closest to your goals?

If you can first figure out which among these questions are most relevant for you, and answer them for all your projects, you can rank the things on your plate according to what matters most and is absolutely essential.

And once you do that, you can figure out which among all the various tasks you have should – no, must – get your attention.


Get those done, and if you have time left over, turn your attention to the next batch.

I call it strategic focus. Figuring out what’s really going to rock your world. Figuring out what is really going to deliver the goods. And working on those things.

Only those things.

The rest of it will simply have to wait.

Maybe forever.

If you can wrap your mind around this one simple idea, figuring out what to do next becomes pretty easy. And because you are focusing your energies on few things instead of many, things get done.

This is a true story.I was 25 years old when I answered an ad in the Toronto Star one day.It read “GROUND FLOOR OPPORTUNITY”. The content of the ad basically discussed the fact that the company was new,willing to train managers in every facet of the business and would promote successful candidates into their own office.As well they had large ,international intentions.I walked into a cramped ,shabby interior of an office smack dab in the heart of Chinatown but what struck me was the energy of the place and the confidence of the gentleman who interviewed me ( unbeknownst to me at the time but he was a millionaire by the age of 30).

I was hired on a 100% commission plan only and thus I entered the world of telemarketing selling paper rolls and ribbons for POS,cash registers and credit card machines.It was a classic boiler room only the business was a legitimate model through and through.However,hustle and attitude were the vernacular of the day.These gentlemen had run businesses before but their forte was strictly a direct sales platform where their peopel were independent brokers and every deal was cash on the barrelhead.

The one big gaffe that they were committing and it proved to be a valuable lesson for me to pay heed to before I was promoted to my first office 11 months later was this:they had a phone book for every,and I mean every province,territory,region and major island in Canada.One gent even specialized in contacting the Northwest Territories inside the Arctic Circle! Yes, there were citizens other than native peoples residing that far north.So, here they were shipping all over this vast nation right from Toronto……but here is the kicker.They were giving everyone and his mother 30 day billing terms.Next thing you know they had rung up well over $ 300 K in receivables in less than 100 days.We collected cash locally but this was astronomical and if it were not for the deep pockets of their direct sales divisions it would have sank this ship rapidly.Let’s just say it wasn’t difficult getting sales under those premises and they inevitably took a 25 % burn on those outstanding invoices.

Now,several months later we were in beautiful but not always sunny Vancouver,B.C. Here came mistake # 2.We rolled out too much money on start-up including unnecessary furnishings and leasing an excessively large office space,etc.I was down $30,000 before I could shake a stick at our first sale.

We eventually got better at the game and reached 34 offices over the next few years before the wheels came off.By the end of a two year tenure,our legal compliance dept. strongly advised us to pay ALL employees a base salary.The two biggest factors behind their reasoning were,unlike our direct sales divisions,we were dictating time and requiring them to work on our property utilizing our materials.Now, the hard knock school of only the strong survived transformed virtually overnight into one where everyone,regardless of performance,was guaranteed a weekly cheque.This did put a strain on one’s payroll and we had to be very careful as to how much we invested into one’s training and in how long we retained their services.A lot of us (managers) tended to put too much stock in a candidate who exuded professional habits and appearance,radiated great energy and spirit while possessing terrific interpersonal skills and leadership but who couldn’t sell his/her way to a bagged lunch ! Needless to say this was rather costly as we strived to develop future “business owners” in record time.

Here’s a real beauty.We were so naieve when I look back in retrospect and perhaps we placed too many comparisons to our brothers and sisters in direct sales.We did not fulfill our sales tax submittals for the first 6 or 7 months ( 2 fiscal quarters anyway) to Revenue Canada ( our version of the IRS).One day this ripe,old 26 year old gets a knock on the door by a visiting RC agent who isn’t there to try our coffee.We have a fairly pleasant chat and 20 minutes later he’s departed and I’m holding my head in my hands trying to figure out from where I’m going to get $140 K ! I guess sales hadn’t been too bad. Anyway,I paid it off in full within a few short months as I was fortunate to be somewhat talented in the sales and recruiting aspects of our business.As my millionaire mentor used to be fond of saying,I performed my best when my back was against the wall.

I realize many of you reading this might be thinking how could my predecessors or I be so ignorant or naieve but believe me when I say “it could happen to you”.It is too easy to put on the blinders or get caught in a vortex when you are placing all of your energies into sales or recruiting or training that one easily catches themself saying “manana”.I have yet to meet a salesman /marketer who enjoys administration.

In closing,it was the most incredible business boot camp a young man could ever want and I would do it…..well,almost all of it all over again.I don’t think the Wharton or Harvard business schools could have prepared me for the success for which I have been most grateful in achieving.

Where Training Design Goes Wrong

I’m gearing up to teach an online course on curriculum design. This has led me to consider the reasons why some training design results in ineffective training programs.

I came up with 35 reasons. In no particular order of importance, here they are:


  1. Wrong reason for the training;
  2. Wrong target group;
  3. Unclear goal;
  4. Wrong content;
  5. Wrong methods;
  6. Desired level of learning not identified;
  7. Learning activities cannot achieve the desired levels of learning;
  8. Heavy reliance on lecture and PowerPoint;
  9. Places all of the training content on PowerPoint slides;
  10. Lack of specific, observable and measurable learning objectives;
  11. Disconnect between objectives and learning activities
  12. Over reliance on one or a limited number of learning activities;
  13. Does not accommodate different learning stages or preferences;
  14. Focus is on the trainer instead of on the learner;
  15. Unaware that skill-building and attitude-changing training programs need different formats;
  16. Unaware that skill-building and attitude-changing training programs require different sets of learning levels and learning objectives;
  17. Focus is on content rather than how learners will learn;
  18. Neglect to have learners demonstrate what they’ve learned;
  19. Doesn’t recognize and disconnect negative transfer;
  20. Assumes that everything can be taught the same way;
  21. Too much content/learning activities for the allotted timeframe;
  22. Overwhelming amount of information;
  23. Content not made meaningful to the learners;
  24. Doesn’t include a way to achieve learner buy in;
  25. Doesn’t incorporate activities to check for learning comprehension;
  26. No logical flow;
  27. No transitions;
  28. Unrealistic about learners’ current knowledge level;
  29. Doesn’t build on what the learners already know;
  30. Doesn’t incorporate real life situations familiar to the learners;
  31. Uses terms and acronyms unfamiliar to the learners;
  32. Focuses on theory instead of practice;
  33. Ignores the organizational culture;
  34. Doesn’t hold the participants accountable for learning; and finally,
  35. It simply isn’t done- the trainer has no lesson plan.

Are there any other pitfalls that I missed?


When I teach curriculum design, I pride myself in showing trainers how to use a practical, proven and painless lesson design process that will enable them to anticipate, avoid, and address each of these potential pitfalls.

Some of these reasons are clearly philosophical. I am an avid proponent of participatory training, so the lack of necessary participatory components figures prominently in my list.

Some of the reasons relate to steps in the lesson design process that were omitted, either consciously or unconsciously. For example, a good needs assessment would help a training designer avoid a number of these problems.

Some of the reasons relate to a lack of awareness that learners bring knowledge and skill into a classroom. Their existing knowledge and skill can be a boon or a bane to the effectiveness of a training program.
